Implementation Plan: Zinit Lifecycle Integration for hero_rpc

Context

All generated hero_rpc servers should use zinit (via ZinitRPCAPIClient from geomind_code/zinit development branch) for lifecycle management. This follows Pattern B (centralized orchestration via OpenRPC client) — the standard for all hero services going forward.

Architecture

Where: packages/oserver in hero_rpc — this is the high-level server wrapper that generated servers use. The code generator (packages/osis/src/generators/) will produce main.rs files that leverage this.

Model: Full action+service registration using zinit's action-based architecture:

  1. Register an ActionSpec (exec command, health checks, retry policy, env vars)
  2. Register a ServiceConfig (references the action, defines dependencies)
  3. Start/stop/query via ZinitRPCAPIClient

CLI Subcommands for Generated Servers

Every generated <service>_server binary will support:

  • The run path does what current main() does (register domains, run server)

The generated ActionSpec will include a health check pointing to the service's Unix socket:

  • Type: exec-based (check socket exists + send health RPC)
  • Or: TCP/HTTP if the service also binds an HTTP port
  • Aligns with hero_sockets skill: all services MUST have /health endpoint on their Unix socket

7. Zinit socket connection

Use ZinitRPCAPIClient::connect_socket() with auto-detection:

  • Try zinit_sdk's default connection first
  • Fall back to ~/hero/var/zinit/zinit.sock convention
  • Support ZINIT_SOCKET env var override

What This Replaces

  • No more manual cargo run for production — start via zinit is the standard
  • No more Makefile-based service management — zinit handles start/stop/restart/logs
  • run subcommand preserved for local development

Alignment with Skills

  • hero_service: 3-crate structure (server/SDK/UI) unchanged, lifecycle layer added
  • hero_sockets: Unix socket convention preserved, health endpoint mandatory
  • hero_crates_best_practices_check / check: Will update to verify zinit lifecycle integration
  • zinit_sdk: Using the geomind_code development branch client

Services to Migrate (follow-up issues)

These existing services use older zinit patterns and should migrate to Pattern B:

  • hero_embedder_server — currently uses Pattern A (ServiceConfigBuilder + ZinitHandle)
  • hero_books_server — currently uses Pattern C (CLI subprocess)

Open Questions

  1. Should start also handle first-time setup (creating data dirs, seeding)? Or is that a separate install action in zinit?
  2. Should we support zinit contexts beyond "core" for multi-tenant deployments?

hero_os has adopted OServer::run_cli() in crates/hero_os_server/src/main.rs. However the Makefile and README were never updated — they still document the old make run / make service pattern. Cleaning those up now to reflect the new lifecycle model.

Fixed the default zinit socket path in ZinitLifecycle::connect() — was ~/hero/var/zinit/zinit.sock, should be ~/hero/var/sockets/zinit_server.sock to match zinit_server's actual bind path. Pushed as d18ef03.

Also established best practices for repos adopting this pattern:

  • No standalone mode: run subcommand is internal (zinit calls it). Devs use start/stop/status/logs.
  • cargo update before start: make start runs cargo update first so git deps are fresh.
  • make run = start + stream logs: Starts via zinit, streams logs in foreground, Ctrl-C stops services. Best DX while keeping zinit supervision.
  • UI/HTTP crates too: Not just OpenRPC servers — any supervised binary (e.g. hero_os_ui) should import ZinitLifecycle from hero_rpc_server.

Naming Convention Finalized

The CLI subcommand naming is now standardized across all hero_rpc-based servers:

  • ServerCommand::Serve replaces old ServerCommand::Run (aliased as _serve)
  • New ServerCommand::Run dispatches to lifecycle.run()

Makefile best practice

## Naming Convention Finalized The CLI subcommand naming is now standardized across all hero_rpc-based servers: | Command | Purpose | |---------|---------| | `run` | **Developer command** — start via zinit + stream logs + stop on Ctrl-C | | `start` | Start via zinit in the background | | `stop` | Stop the zinit-managed service | | `serve` | **Internal** — what zinit invokes to actually run the server process (never call manually) | | `status` | Query zinit for service status | | `logs` | Fetch service logs from zinit | ### Implementation - `ZinitLifecycle::run()` method added — handles start + log streaming + Ctrl-C stop - `ZinitLifecycle::exec_command()` now generates `{binary} serve` (was `run`) - `ServerCommand::Serve` replaces old `ServerCommand::Run` (aliased as `_serve`) - New `ServerCommand::Run` dispatches to `lifecycle.run()` ### Makefile best practice ```makefile run: update build ## Start + stream logs (Ctrl-C stops) cargo run -p my_server -- run start: update build ## Start in background cargo run -p my_server -- start ``` No Makefile-level log polling needed — `ZinitLifecycle::run()` handles everything. Serve Rename Applied to All 4 Non-OpenRPC Repos

The run → serve rename convention from commit 9d338ad has been applied to:

  • hero_aibroker (development_standardize branch, commit 415ac19)
  • hero_embedder (development branch, commit 0351b0d)
  • hero_index_server (development branch, commit f3ae5d6)
  • hero_redis (development branch, commit abecd5f)

All 4 repos now use the same pattern as the hero_rpc framework:

Subcommand Purpose
run Start via zinit + stream logs + stop on Ctrl-C (developer command)
start Register with zinit, start in background
stop Stop the zinit-managed service
serve Actually run the server process (internal — zinit calls this)
status / logs Query zinit

Since these repos don't use OSIS/OpenRPC, they use a local ZinitLifecycle (same API as hero_rpc_server::ZinitLifecycle) with zinit_sdk directly.
